Zavanelli's maneuver

I've never done this maneuver, and hope I never have to. However, a FP in a surrounding community recently did and the baby unfortunately died. If you do this maneuver, when should it be done? A. as soon as all other maneuvers have failed and you are calling for anesthesia for a C/S?. B. When you are in the operating room and the patient is anesthesitized? Is there a benefit to earlier replacement which allows better "intrauterine resuscitation?"
